Seven places it breaks. Most companies watch two.
You have spent on data, reporting and AI, and you cannot show what came back. I find where it stopped and what it takes to move it. A few days a month, for businesses that need that judgement without carrying the headcount.
What you get / From a three minute read to a workspace your team runs
A briefing first. The workspace behind it.
Seven questions, no account, and a real reading of where your value stops. That is the pulse, and it takes three minutes.
Sign up and the full assessment follows: an interview shaped by the seat you sit in, with the evidence behind every answer recorded as you give it. When it is scored you get an executive briefing, not a dashboard. The verdict, the seven steps with the weak link marked, the one decision waiting on leadership, three moves with the points each would add, and the next two actions. Decisions, Actions and Progress sit beside it, each a page a leader reads in a minute.
Behind the briefing is the detailed workspace: thirty five pages from the same answers, from the hypothesis and the evidence through use cases, the roadmap, the decision room and the value ledger, with the report and the deck to take away. Invite the seats that matter and the places they disagree become findings.
The briefing stays free. The workspace is on Personal and above, and the first fifty verified organisations get the Team workspace free for six months. Every page still says what it cannot tell you.
01 / The problem
The tools are rarely the problem.
You have a finance system, a CRM, a spreadsheet the team trusts more than either, and now a list of AI ideas somebody forwarded you. Each one works. What breaks is the join: between a system and a decision, between a decision and what somebody actually does on Monday, and between that and a number your accountant would recognise.
Every one of these started as a sensible decision. That is what makes them expensive to spot.
- Built by somebody who has leftA report or a spreadsheet everyone still uses, built to answer a question that stopped mattering two years ago. Nobody dares change it because nobody is certain what it does.
- Paid for, then worked aroundA dashboard, a CRM field or an assistant the team used for a month and then quietly went back around. You are still paying the licence, and nobody told you it stopped being used.
- Impressive, and attached to nothingThe demo landed, the numbers were right, everyone agreed it was clever. It is not wired to a decision anybody owns, so nothing changed on the Monday.
- One person is the systemHow the numbers get produced lives in one head. It holds perfectly until that person is on leave, at which point it stops being a risk and becomes this week's problem.
- Real, and unprovableIt probably did help. Nobody wrote down what things looked like beforehand, so you cannot show that it did, and you will have the same argument about the next one.
02 / What I do
One agenda, from the foundation through to the evidence.
Data, reporting and AI are not three things to buy. They are one chain, and a chain is only as strong as its weakest link. What reaches the end is set by the worst link, not the best one. When the answer is build, you get what building costs and what buying costs, and you are free to take both to somebody else.
Data and platform
Where your numbers come from, who owns each source, and which of the systems you pay for are earning it.
Analytics and AI
Which questions are worth answering, and which of the ideas on your list are worth the money.
Operate and govern
How this runs once I am gone, and what a customer, an auditor or an insurer will eventually ask about the AI you are using.
03 / The method
Seven gates, from objective to evidence.
The method is how a goal you actually care about becomes a set of things you can act on. It takes what you already have, tests it at seven points, and leaves you with things you can use rather than a report.
The gates are how an engagement is sequenced. The Transformation Intelligence Platform is what it is measured against: nineteen dimensions in seven domains, each score traced to evidence. One is the order the work happens in, the other is the instrument that says where you actually stand. Take the Transformation Intelligence and it computes the picture below from your own answers.
In · objective, systems, people Out · owned deliverables
- 01DirectionWhich goal that the business actually has does this serve, and by how much? Objective map: the goal, the measure, who owns it, the timeframe.
- 02DecisionWhich decision changes, how often is it made, and what does a bad one cost?A decision register: the decision named, its volume, its cycle time, its error rate and its cost to serve.
- 03DataDoes trustworthy ground truth exist, and does a named human own it?A map of where the numbers come from, a quality baseline, and a name against every source that matters.
- 04DesignBuy, configure or build, with the third option honestly priced?Build or buy scorecard and a reference architecture your CTO will sign.
- 05DeploymentDoes it land in the workflow people already use, and are they still using it in month six?Workflow integration map, a change plan with named adopters, and instrumented usage so drift is visible before it is terminal.
- 06DisciplineWho governs it, and can you evidence that to a customer or a regulator?Policy, risk register, classification, assurance and audit trail. Authority boundaries and rollback for anything that acts on its own.
- 07DividendIs the value booked against someone whose budget it affects, with a baseline?Value case with measured baseline, named owner and a ninety day review.
Every gate answers the same three questions, which is what makes it repeatable rather than a matter of opinion. See what each one asks
04 / Where to start
Start with the free one.
Most people arrive assuming they need the middle one. Usually the useful first step is finding out what is actually broken, and that costs nothing. What happens inside each is set out here.
A ladder, not a menu. Most people need the first rung. Almost nobody needs the fourth before the first.
